Many growing companies reach a point where marketing feels busy but not effective. There are campaigns, posts and ads, but nobody owns the strategy, and nobody can say which activities actually drive revenue. A fractional CMO can fix that without the cost of a full-time executive.

What is a fractional CMO?

A fractional chief marketing officer is an experienced marketing leader who works with your company part-time, usually one to three days a week. They set strategy, build the team and processes, and hold marketing accountable for results.

It is the marketing equivalent of a fractional CTO.

What they actually do

  • Positioning: who you serve, what problem you solve and why you are different
  • Strategy: which channels to focus on, and which to stop
  • Planning and budget: a quarterly plan with clear goals and spending
  • Measurement: dashboards that connect marketing to pipeline and revenue
  • Team building: hiring and managing freelancers, agencies and employees
  • Alignment with sales: shared definitions of leads and a smooth handover

Signs you need one

  • You spend money on marketing but cannot say what works
  • The founder is still making every marketing decision
  • You have several freelancers or agencies but nobody coordinating them
  • Growth has stalled after early word-of-mouth success
  • You are preparing to raise money and need a credible go-to-market plan
  • You plan to hire a full-time marketing team and need someone to build it

Fractional vs full-time

A full-time CMO is a major commitment: a senior salary, equity, benefits and a long search. For companies that are not yet ready for that level of investment, a fractional CMO offers senior thinking at a fraction of the cost. You also get someone who has seen many companies and knows what tends to work at your stage.

The trade-off is availability. A fractional CMO cannot run every campaign. They lead and direct; execution comes from your team or from freelance marketers.

What to look for

  • Experience at your stage. Someone who scaled a large company may struggle with scrappy early-stage marketing, and vice versa.
  • Relevant market experience: B2B and B2C marketing are very different.
  • Analytical rigor. They should talk naturally about funnels, conversion rates and acquisition cost.
  • Hands-on ability. Early on, they may need to write a positioning document or set up a campaign themselves.
  • Leadership. They will manage people, including freelancers and agencies.

Questions to ask

  1. "What would you do in your first 30, 60 and 90 days?"
  2. "Tell me about a channel you stopped investing in. How did you decide?"
  3. "How do you measure marketing's contribution to revenue?"
  4. "Which roles would you hire first, and would they be freelance or full-time?"
  5. "How do you work with a founder who has strong opinions about marketing?"

How to set them up for success

  • Give access to data: analytics, CRM, ad accounts and sales numbers
  • Agree on goals for the first quarter, such as qualified leads or pipeline value
  • Set a regular rhythm: a weekly meeting and a monthly review with leadership
  • Give them authority to stop activities that do not work

Frequently asked questions

How many days a week does a fractional CMO work?

Most work one to three days a week, depending on your stage and how much execution support you already have. Early-stage companies often start with one day a week and increase it as the team grows.

How long do fractional CMO engagements last?

Many last six to eighteen months. Some end when the company hires a full-time marketing leader, often with the fractional CMO helping to recruit and onboard their successor.

Can a fractional CMO also run campaigns?

Some will, especially early on, but their main value is strategy, prioritization and leadership. Pair them with freelance specialists for execution so their time goes to the highest-impact work.
