When to hire a fractional CTO (and what they actually do)
September 3, 2026 · 4 min read · HireCurated team
A fractional CTO is an experienced technology leader who works with your company part-time: typically one to three days a week, or a set number of hours a month. You get senior technical leadership without the cost, equity and long-term commitment of a full-time executive.
For many startups and small companies, it is the most cost-effective way to make good technical decisions early, before mistakes become expensive.
What a fractional CTO does
The role adapts to your stage, but usually covers:
- Technology strategy: choosing the right architecture and stack, build-versus-buy decisions, and a technical roadmap that matches the business plan.
- Hiring: defining roles, writing job descriptions, interviewing engineers and building the team.
- Delivery: setting up processes, code review, testing, CI/CD and planning so the team ships reliably.
- Vendor and freelancer management: reviewing agency proposals, checking the quality of external work and keeping it on track.
- Investor and board support: technical due diligence, roadmaps and credible answers to hard questions about scalability and security.
- Risk management: security, compliance, data protection and technical debt.
Signs you need one
- You are a non-technical founder about to build your first product. Early technical decisions shape everything that follows. A fractional CTO helps you avoid building on the wrong foundation.
- An agency or freelancers are building your product, and no one is checking their work. You are paying for code you cannot evaluate.
- Your team ships slowly, quality is slipping or incidents are frequent. Something in the process or architecture needs fixing, and the team is too busy to step back.
- You are preparing to raise money. Investors will ask about your technology, your team and your plans.
- You need a full-time CTO eventually, but not yet. A fractional CTO can lead now and help you hire the permanent person later.
- Your senior engineer is becoming a manager by accident. Leadership skills can be coached, and a fractional CTO can mentor them.
How engagements usually work
Most fractional CTOs work on a monthly retainer for an agreed number of days or hours. A typical engagement looks like this:
- Assessment (two to four weeks): a review of your product, codebase, architecture, team, processes and costs, ending with a written report and priorities.
- Ongoing leadership: regular time each week for planning, reviews, hiring and decisions, plus availability for urgent issues.
- Transition: when you are ready, the fractional CTO helps hire and onboard a full-time technical leader.
Engagements often last from a few months to a year or more.
What it costs compared with a full-time CTO
A full-time CTO is one of the most expensive hires a startup can make, often with significant equity on top of salary. A fractional CTO costs a fraction of that, because you pay only for the time you use. For an early-stage company that needs one or two days a week of senior judgment, that is usually a much better trade.
How to choose the right person
- Relevant experience: have they led teams at your stage and in a similar domain? Leading a 5-person startup is different from leading a 200-person engineering department.
- Hands-on ability: can they review code and architecture themselves, not just talk about it?
- Communication: can they explain technical trade-offs to non-technical founders and investors in plain language?
- Availability: do their hours and time zone match what you need, including for urgent issues?
- Chemistry: you will make big decisions together. Trust matters.
Questions to ask in the interview
- What would you look at in your first two weeks with us?
- Tell me about a technical decision you reversed. What did you learn?
- How do you decide when to build something and when to buy it?
- How have you helped non-technical founders make technical decisions?
- How do you hand over to a full-time CTO when the time comes?
Fractional CTO vs other roles
Depending on your needs, other roles might fit better:
- An engineering manager if you mainly need delivery and people management for an existing team.
- A solutions architect for a specific architecture or integration challenge.
- A senior full-stack developer if you mainly need someone to build, with some technical judgment.
